Supplier costs moved while the internal team was already stretched. The first pass mapped the path from event idea to product bundle, then separated urgent purchase intent from casual browsing.
The work clarified delivery expectations, made best-fit bundles easier to compare, and gave the team a focused set of campaign and reminder emails they could maintain without adding another tool or owner.
With data quality and visibility gaps, the team could see drop-off but not the full reason behind it. We inferred the highest-friction moments across product education, shipping reassurance, and the first checkout step.
The response paired a cleaner product journey with more useful recovery messaging: clearer benefit hierarchy, fewer competing calls to action, and reporting that separated browsing hesitation from genuine purchase intent.
Seasonality made every change feel risky. The diagnostic focused on the handoffs between storefront, inventory, email, and reporting so the team could see where manual work was creating delays.
Rather than forcing a full rebuild before peak demand, the plan tightened product grouping, introduced more useful cross-sell moments, and connected the core customer signals around repeat purchase and basket value.
